It would have been easy to build an AI visibility framework as a checklist of tips: show up in more answers, get cited more often, fix the obvious errors. Plenty of "AI SEO" advice already reads that way. We took a different route. ANSWER is built on McKinsey's Consumer Decision Journey, one of the most cited marketing models of the last 2 decades, because a framework grounded in how customers actually decide is far more durable than a list of tactics.
The Model ANSWER Is Built On
In 2009, McKinsey & Company replaced the old marketing funnel with the Consumer Decision Journey (David Court, Dave Elzinga, Susan Mulder, and Ole Jørgen Vetvik, McKinsey Quarterly). Rather than a customer narrowing from many brands to one, McKinsey found a loop with 4 stages and a loyalty loop:
- Initial consideration set (Consider). When a need is triggered, the customer starts with a small set of brands already in mind. Getting into that set is decisive.
- Active evaluation (Evaluate). The customer gathers information, and the set is fluid, with brands added and dropped as the customer learns.
- Moment of purchase (Buy). The customer commits, and price, value, and final reassurance dominate.
- Post-purchase experience (Enjoy, advocate, bond). Usage shapes opinion, which the customer expresses through reviews and word of mouth, feeding the next decision.
The loyalty loop is the prize. If the experience is strong enough, the customer bonds with the brand and skips consideration and evaluation entirely next time, going straight from trigger to purchase. That removes competitors from the next decision.
The Journey Now Runs through One Layer
McKinsey's model assumed customers gather information from many touchpoints: search, websites, reviews, peers, and ads. Since the launch of ChatGPT, that journey has changed shape. Every stage now runs through a single AI layer. Increasingly, the customer does not visit 10 sites and synthesize for themselves. They ask ChatGPT, Perplexity, or Google's AI answers, and the AI does the synthesizing.
That collapses the once-sprawling journey into one invisible touchpoint, what we call the customer journey singularity. A single intermediary now mediates the consideration set, the active evaluation, the head-to-head comparison, the pricing reality check, and the trust assessment. The decision journey still happens. It just runs through AI, and whatever the AI surfaces, recommends, compares, prices, and trusts becomes the customer's journey.
How ANSWER Maps to the Journey
Each ANSWER category corresponds to a stage of the Consumer Decision Journey. That mapping is what justifies the framework's structure, and what makes ANSWER a measure of buying behavior rather than a vanity metric.

A few things stand out. 3 of the 6 categories (Nomination, Showdown, and Expertise) sit in the Evaluate stage, because active evaluation is where the most contested, information-hungry decisions happen, and where AI does the most synthesizing. Appearance is the gate into the journey, which is why it carries the heaviest weight in the score. Reputation closes the loop, feeding both the trust a new customer needs and the loyalty that lets an existing customer skip straight to repurchase.
The Strategic Implication
If the decision journey now runs through AI, then managing your brand's presence inside AI is the modern equivalent of managing the journey itself. A brand absent in Appearance has been removed from the initial consideration set. A brand that loses Showdown has been dropped during active evaluation. A brand with a false claim in Reputation has had its loyalty loop poisoned.
This is why an ANSWER audit is not a vanity metric. It is a diagnosis of where a brand is leaking out of the customer's journey, stage by stage, measured against a model that has described how customers decide for more than 15 years.
